Gears that have gone vague are one of the most common and most fixable annoyances on a bike. The chain hangs back a beat before jumping to the next cog, or it clatters and refuses to settle, and it feels like something expensive is wrong. Usually it is not. Cables stretch a little as they bed in and housing settles over the first weeks and months, and that tiny slack throws the precise indexing out. A dial you can turn with your fingers puts it back, and learning this one adjustment saves a great many shop trips.
Most bad shifting is just cable tension
A modern derailleur is indexed, meaning each click of the shifter is meant to pull the chain exactly one cog across. That precision depends on the shift cable being at just the right tension, and as a new cable stretches or an old one frays and drags, the tension changes and the clicks stop landing true. The chain then either struggles to climb to the bigger cogs or overshoots and rattles among the smaller ones. Restoring the tension restores the indexing, and the tool for that is built into the bike.
The barrel adjuster is your tool
The barrel adjuster is a small knurled dial where the cable enters the rear derailleur, and often a second one where the cable leaves the shifter. Turning it winds the cable housing in or out by a hair, which is exactly the fine tension change indexing needs. You turn it by hand; no tools, no cutting, no grease. Everything below is just learning to read what the shifting is telling you and nudging this dial to answer.
The five-minute fix
- Let the wheel spinProp the bike in a stand, or have someone lift the back while you turn the pedals by hand.
- Start in the middleShift to a cog somewhere in the middle of the cassette, pedalling steadily.
- Shift up and watchClick toward a bigger, easier cog. If the chain hesitates or won't climb, the cable wants more tension.
- Nudge the adjusterTurn the barrel adjuster a quarter-turn counter-clockwise to add tension, then try the shift again.
- Test the whole rangeRun up and down all the gears, fine-tuning a quarter-turn at a time until every shift lands cleanly.
Which way to turn it
The rule is worth committing to memory, because it covers almost every case. If the chain is slow or reluctant to shift up to a bigger, easier cog, it needs more cable tension, so turn the barrel adjuster counter-clockwise, which is to say unscrew it, watching from behind the derailleur. If instead it hesitates coming back down to the smaller cogs, or chatters and skips in the small cogs, it has too much tension, so turn the adjuster clockwise to let some off. Small moves are the whole secret: a quarter to a half turn, then test several shifts, then adjust again. You are sneaking up on the sweet spot, not spinning the dial.
When it is not the tension
If you have chased the barrel adjuster and the shifting is still poor across the whole cassette no matter what you do, the cause is probably not tension. The usual culprit is a bent derailleur hanger, the small bracket the derailleur hangs from, which is designed to bend in a fall to save the frame and often does exactly that when a bike tips onto its right side. A bent hanger throws the alignment off at every gear, and straightening it needs a special tool and a practised eye. This is the sensible place to stop and let a shop set it right. A sticky or fraying cable, or a worn chain and cassette, can also masquerade as poor shifting; the wider upkeep is in the maintenance that actually matters, and if you want to get more from the gears you already have, using your gears well is the companion to this. Barrel-adjuster indexing is durable and applies to most derailleur gears; internally geared hubs and the front derailleur adjust differently. When a fix reaches the limit screws, the hanger, or worn parts, a shop with the right tools is the sensible next step.
